How to analyze NPS responses without losing the “why”

A better approach:

In one case, we followed up with detractors who cited “missing features.” Product assumed they needed entirely new capabilities. Interviews revealed users simply could not find existing features. A redesign of navigation—not new development—resolved the issue.

Promoters, passives, and detractors are not what you think

Most teams over-focus on detractors. That is a mistake.

  • Promoters reveal your true value drivers—what actually creates loyalty and advocacy
  • Passives are your biggest growth opportunity—close to satisfied, but held back by specific friction
  • Detractors highlight risk—but not all are fixable or worth equal effort

If you want the highest ROI, study passives. They often provide the clearest path to improving both retention and NPS.

The question that makes your NPS program actually useful

After every net promoter survey cycle, ask this:

If we only had the score and not the explanations, what would we have gotten wrong?

If the answer is “a lot,” then your program is working—because the real insight is coming from the qualitative layer, not the metric itself.

That is the shift most teams need to make. Stop treating NPS as a KPI to optimize. Start treating it as a structured way to listen, investigate, and act.
