
Most teams don’t have a user interview problem. They have a bad question design problem. I’ve watched smart PMs, designers, and founders ask 20 polished questions and still leave with nothing but polite opinions, invented intentions, and feature requests they should never build.
The fix isn’t “ask more open-ended questions.” That advice is too vague to be useful. Good user interview questions are tied to a decision, sequenced around memory and behavior, and backed by follow-up probes that force specificity.
The default question set is built for conversation, not evidence. Teams ask what users want, whether they like an idea, or if they’d use a feature. That gets you clean quotes for a slide deck and terrible input for product decisions.
I’m opinionated here because I’ve seen the damage. On a 14-person B2B SaaS team, we once inherited a research repository full of interviews where every question started with “Would you…” or “How valuable would it be if…”. The team had “validated” three roadmap items. Two quarters later, usage was flat because users had answered as planners, not as real people under real constraints.
The biggest failure mode is asking for abstractions before behavior. Users are much better at recalling what happened last Tuesday than predicting what they’ll do next month. If your questions don’t anchor in a specific moment, you’ll collect rationalizations.
The second failure mode is flattening different goals into one interview guide. Onboarding interviews, churn interviews, feature adoption interviews, and discovery interviews need different prompts. If you use the same generic bank for all four, you’ll miss the signal that matters.
Every strong interview moves from context to event to meaning to tradeoff. That sequence mirrors how people remember. It also gives you a built-in way to tell whether an answer is grounded or just socially acceptable.

If you only remember one thing, remember this: ask about the last time, not the usual time. “Usually” invites summary fiction. “Last time” creates recall anchors.
Warm-up questions should create retrieval cues. I’m not trying to make the interview feel friendly for the sake of it. I’m trying to get the participant into a concrete workflow, team dynamic, and job-to-be-done before we ask anything evaluative.
Use these at the start of almost any interview. Good answers contain nouns and constraints: team size, deadlines, other systems, approval steps, frequency, stakes. Weak answers sound polished and generic, like “we just need efficiency.” That’s your cue to probe with “Can you walk me through the last time that happened?”
My go-to follow-up probes here are simple: “What do you mean by that?”, “Can you give me a recent example?”, “What happened next?”, and “Who else was involved?” They sound basic because they are. The best probes are short and relentless.
Onboarding research is about expectation matching, not UI preference. Most teams focus too much on “Was setup easy?” That’s too broad. I care more about where the user’s mental model diverged from what the product actually required.
On a self-serve analytics product, I ran 22 onboarding interviews after activation dropped from 41% to 29%. The team thought the issue was setup friction. It wasn’t. Users came in expecting automated insight generation, but the first-run experience asked them to configure events manually. The real problem was a broken promise between acquisition messaging and first-run reality.
Good onboarding answers include a trigger, an expectation, and a stall point. Listen for “I thought…” followed by “then I realized…”. That gap is often more valuable than any usability complaint.

That means “Did you know this feature exists?” is one of the weakest user interview questions you can ask. A much better line is “What did you need to believe before this felt worth trying?” That gets at trust, risk, and effort — the real adoption thresholds.
On a 40-person product team shipping collaboration features into an established workflow tool, we interviewed users who had clicked into the feature but never returned. The constraint was ugly: engineering had only two sprints before annual planning, so we couldn’t redesign the whole thing. We learned adoption wasn’t blocked by discoverability. Users feared exposing half-finished work to colleagues. We changed defaults and permission language, and repeat usage rose 18% in six weeks.
Good answers here mention a moment of hesitation, a perceived downside, and a comparison to an alternative. Weak answers stay at the level of “I just didn’t need it.” When you hear that, probe with “What were you doing instead?”
“Why did you churn?” is too big and too late. People compress a messy sequence into one neat reason. Price becomes the excuse because it’s socially easy. The real story is usually a stack of small disappointments, workflow misfits, and internal changes.
I always ask about the first leaving thought before the cancellation event. That’s where the truth sits. The final click is administrative; the real churn decision often happened days or weeks earlier.
Listen for sequence. Strong churn answers have a timeline: what changed, what friction accumulated, what alternatives surfaced, and who made the call. If you hear only “too expensive,” probe with “Compared to what outcome?” or “What value were you hoping to get that didn’t happen?”

Discovery interviews go sideways when teams ask users to design the product. “What features do you want?” is lazy. Users are experts in their context, not in your solution strategy.
I’d much rather hear about the spreadsheet they maintain, the Slack messages they send, the manual QA step they hate, or the approvals that slow everything down. Those are the raw materials for product strategy. Feature requests are often just translations of current pain into familiar UI.

The quality of your interview is mostly determined by the probes, not the main questions. I’ve seen average guides produce excellent insight in the hands of a disciplined interviewer. I’ve also seen beautiful guides wasted because the interviewer moved on the second a participant said something vague.
The trick is knowing what good answers sound like. Good answers have sequence, specificity, tension, and tradeoffs. They include times, tools, people, consequences, and moments of uncertainty. Bad answers are smooth, generalized, and suspiciously coherent.
One practical rule: whenever a participant uses a broad adjective — “confusing,” “easy,” “annoying,” “powerful” — stop and probe. Those words are wrappers, not evidence. Your job is to unwrap them.
You do not need 50 questions in one interview. You need the right 8 to 12 for the decision in front of you. Pick one goal, build around one recent user episode, and leave space for probes.

For churn, skip generic satisfaction items and spend most of your time reconstructing the leaving timeline. For adoption, focus on trust, risk, and workflow fit.
