
Most customer interview programs don’t fail because teams ask too few questions. They fail because they ask the wrong questions at the wrong moment, then mistake polite answers for truth. If the customer says they still export data to spreadsheets, reroute work into email, or maintain parallel processes, the product is not embedded enough to survive scrutiny. Those are not “nice-to-have improvements.” They are evidence of weak switching costs.

Bad win-loss interviews produce competitor gossip. Good ones produce a decision map. You are trying to reconstruct how risk, trust, urgency, and internal politics combined into a choice.

If the sponsor cannot clearly articulate value to peers, the account is politically weak even if usage looks healthy. I’ve seen deeply adopted products cut because leadership changed and nobody had a board-level or VP-level explanation for why the spend mattered.
