1. Start with a real decision

Don’t do competitor research for the sake of it. Anchor it to something concrete:

  • Why are we losing deals in a specific segment?
  • How should we reposition against a dominant competitor?
  • What should we prioritize in the next release?

If there’s no decision, there’s no urgency—and the output won’t matter.

2. Map the real competitive set

This includes:

  • Internal workflows (spreadsheets, manual processes)

3. Gather surface data quickly

Talk to:

  • Lost prospects
  • Switchers
  • Current users of competitor products

Ask about the decision journey, not opinions:

  • What happened right before you started looking?
  • What nearly stopped you from choosing this?
  • What felt harder than expected after buying?

If you can’t answer these clearly, your analysis isn’t deep enough to drive strategy.

Competitor research and analysis isn’t about keeping up. It’s about seeing what others miss.

The teams that win aren’t the ones with the most data. They’re the ones who understand the decision behind the data—why users hesitate, what they fear, and what they’re willing to tolerate.
