  • The missing “so what”: insights are presented without explicit impact on product, UX, or business decisions.

The structure that turns customer research into decisions

The best reports follow the same logic as high-stakes decisions. Not linear storytelling—structured argument.

1. Start with the tension (not the method)

Open with the decision that was blocked or debated. This gives your report urgency.

“Activation dropped 18% over two quarters. The team disagreed on whether the issue was onboarding friction, weak value messaging, or poor lead quality.”

This is instantly more engaging than explaining how many interviews you conducted.

2. State a sharp, defensible point of view

Force yourself to take a stand in one paragraph. If your conclusion cannot be argued with, it is too vague.

“Activation is not primarily a UX issue. It is a value timing problem—users are asked to invest effort before experiencing any meaningful output.”

This is where most reports get uncomfortable—and where they start becoming useful.

3. Present fewer, stronger findings

Limit yourself to 3–5 findings. Each one should do real work:

  • Explain behavior (not just describe it)
  • Challenge an internal assumption
  • Connect directly to a business outcome

Anything else is noise.

4. Translate insights into decisions

This is where most reports collapse. Do not just say what is true—say what changes because it is true.
