This is the quiet failure mode of customer research surveys. The data looks clean. The insights feel validated. But they collapse the moment they meet reality.
The issue isn’t that surveys don’t work. It’s that most surveys are designed to collect opinions, not reconstruct decisions. And opinions—especially hypothetical ones—are one of the least reliable signals you can build a product on.
If your surveys haven’t directly changed a roadmap decision recently, you don’t have an insight problem. You have a survey design problem.

Ask a user why they churned two weeks ago, and you’ll get a polished explanation. Ask them in the moment they hit friction, and you’ll get confusion, hesitation, and uncertainty—the real drivers of behavior.
Multiple-choice questions assume users understand their own decision-making cleanly. They don’t. You end up learning how users fit into your predefined answers—not how they actually think.
The biggest miss: surveys are usually sent too late, too broadly, and without context. They’re detached from the exact moment a decision was made.

We discovered a pattern: users were cancelling right after exporting data. The product was being used as a temporary tool, not a continuous workflow.
Pricing wasn’t the problem. Positioning and lifecycle design were.
No multiple-choice survey would have surfaced that.
Before adding a question, pressure-test it:
“Will this help us understand a real user decision under real constraints?”
