
Most startup market research fails before the first interview. Founders go looking for validation, not truth, so they send a survey, ask strangers if they’d use the product, and come back with a spreadsheet full of polite fiction. I’ve watched teams burn 3 months building for a “clear demand signal” that disappeared the moment real users had to change behavior, pay money, or trust a new workflow.
The hard part isn’t collecting feedback. It’s getting to evidence of an active problem before your runway, conviction, and roadmap lock you into the wrong market. At seed stage, good research is not big-company research made smaller. It’s faster, messier, and brutally focused on whether anyone cares enough to switch, pay, or adopt.

Before you build, you need to learn three things: is the problem real, where it lives in the workflow, and what would have to change for someone to adopt your solution. Everything else is secondary.
I use a lean customer discovery frame: problem frequency, problem severity, current workaround, trigger moment, and purchase friction. If you can’t explain those five things for a specific segment, you do not have enough signal to build confidently.
This is where founders often overcomplicate things. You do not need a giant market-sizing deck or a six-week study. You need 15 to 20 good conversations with the right people, a structured synthesis method, and enough discipline to separate curiosity from demand.
When I’m coaching seed teams, I tell them to anchor every interview around recent reality. Ask about the last time the problem happened, the exact steps they took, the tools involved, who else was pulled in, and what broke. That gets you out of abstract preference and into actual behavior.

At a 9-person fintech startup, we were tempted to interview anyone involved in expense approvals. Instead, we narrowed to operations leads at distributed companies with more than 100 monthly reimbursements. That cut our pool in half, but it exposed a critical pattern: the pain wasn’t submitting expenses, it was chasing missing policy evidence during audit prep. The commitment test is where founders flinch, but it’s essential. If someone says the problem is severe, ask what they’d do next: review a concept with their team, share a messy dataset, walk you through the current process, or explore a paid pilot. Interest without movement is noise.
You do not need a panel. You need relevance, speed, and a tight ask. Most founders move too slowly because they treat recruiting like brand marketing. This is direct outreach, not a nurture campaign.
I’d rather have 12 perfect interviews than 40 weak ones. The outreach should name the exact problem space, who you want to speak with, time required, and why their experience matters. Incentives help, but relevance matters more than a $75 gift card.
One message format I’ve seen work repeatedly is simple: “We’re speaking with [specific role] who recently dealt with [specific workflow/problem]. Not pitching anything. Just trying to understand how teams handle [pain]. 20 minutes this week?” That converts because it respects time and lowers suspicion.

Account managers hated the manual task. RevOps cared about data consistency. Team leads cared about forecast accuracy. Same workflow, different stakes. Once we synthesized by role and consequence, the roadmap got sharper fast.
Do not average everything together. Split findings by role, context, company size, and workflow maturity. A contradiction is often a segmentation clue.
